Why the Same Workload Burns Out One Man and Not Another
Two men can carry an identical workload with very different outcomes, and the difference has less to do with resilience than with how much say either of them has over how the work gets done.
Two men can be handed an almost identical volume of work, in similar roles at similar companies, and end up in very different places six months later: one steadily burned out, the other tired but fundamentally fine. The difference frequently has less to do with personal resilience than with a single structural variable, one of the most extensively studied in all of occupational health psychology: how much actual say either of them has over how that work gets done.
Psychologist Robert Karasek formalized this distinction in 1979 with what became known as the job demand control model, based on large scale survey data across a wide range of occupations. Karasek found that job demands alone, workload, time pressure, difficulty, were not the strongest predictor of strain. The interaction between demands and decision latitude, the degree of actual control a worker has over pace, method, and sequencing of their own tasks, predicted outcomes considerably better. A high demand job paired with low control produced what Karasek termed a high strain job, associated with elevated rates of exhaustion, anxiety, and even cardiovascular risk in later research building on his model. A high demand job paired with high control, which Karasek termed an active job, showed meaningfully better outcomes despite an equally heavy workload, since genuine control gives a worker real tools to actually manage the demands rather than simply absorb them.
This explains a pattern that pure workload metrics consistently miss. A surgeon or a senior executive frequently carries an enormous workload and reports high stress, but not always the same corrosive burnout profile as a call center worker or a warehouse employee with a comparable number of hours, because the surgeon and the executive typically retain considerably more control over how, when, and in what order their work actually gets done. A role that looks less demanding on paper, in raw hours, can produce worse burnout outcomes than a more demanding one, specifically because of how little control it affords the person doing it.
This explains a pattern that pure workload metrics consistently miss.
Control, in Karasek's model, breaks down into two related components worth distinguishing. Decision authority is the ability to make actual choices about one's own work: what to prioritize, how to sequence tasks, when to take a break. Skill discretion is the degree to which a job allows a person to use a genuine range of abilities rather than repeating a narrow task indefinitely. Both erode differently, but both function as protective resources against an otherwise identical workload.
Some of the most compelling evidence for Karasek's model comes from the Whitehall Studies, long running research following tens of thousands of British civil servants over decades. Researchers using this data found that employees in lower grade positions, with less formal authority and less control over their own work, showed meaningfully higher rates of cardiovascular disease than more senior colleagues, even after accounting for differences in smoking, diet, and other conventional risk factors. Job control, in other words, was not simply correlated with feeling less stressed. It was measurably connected to physical health outcomes over the long run.
This has a direct practical implication worth naming even where a full job redesign is not realistic. Identifying the specific place in a role where some additional control could plausibly be reclaimed, choosing the order tasks get tackled in, negotiating which meetings genuinely require attendance, securing a say in how a recurring task gets executed, tends to meaningfully reduce strain even when the total volume of work does not change at all. Small, real increases in control appear to do disproportionate protective work relative to their apparent size.
None of this suggests that workload does not matter, since an unmanageable volume of work eventually overwhelms even a highly autonomous role. But Karasek's research, replicated across decades and a wide range of industries since, makes a specific and useful point: the same number of hours, structured with meaningfully more control over how they get spent, produces a measurably different and more sustainable outcome than the identical hours imposed without it.
